Hi, I'm Eugene Kalinin
Author of the Growth Tracking methodology and founder of Growth Tracking School
I help founders of established businesses scale to the next level, step out of daily operations, and prepare their companies for successful exits or new ventures. Over 15+ years, I’ve worked with ~1,000 companies, helped build a unicorn, and supported multiple multi-million-dollar exits, accelerators, and venture studios.
Who I Work With
Founders and business leaders typically come to me at one of the following stages:
  • You have an operating business, but it’s not growing the way you want. Either it’s unclear what to do next, or you know what should work — but for some reason, it doesn’t.
  • You’re stuck in day-to-day operations and can’t step back to focus on strategy, new products, or launching your next venture.
  • You need to sell the business, but there’s never time to focus on the sale — there is always “something else” inside the company that feels more urgent.
  • The core business is already delegated or sold, and now the goal is to build the next one — or a venture studio, accelerator, or a portfolio of companies.
  • The company is in crisis or stagnation: the old growth model stopped working, external conditions changed, and previous tools no longer deliver results.
  • There are complicated relationships with partners or top management: conflicts, misaligned expectations, unclear roles — all of which slow down the business.

If you feel like you’ve hit a ceiling but can’t pinpoint what’s really holding you back, that’s a common starting point for Growth Tracking.
Typical situations founders come to me with
“The business has stopped growing, and I don’t understand where the main bottleneck is.”
“I’m stuck in operations and want to step out, but every time I try to delegate, things start falling apart.”
“I need to prepare the business for sale, but I’ve been postponing the actual sale for years.”
“We’re launching a new product / line of business / startup or venture studio. There are plenty of resources — but it feels very easy to waste them.”
“The business is in crisis — we need to find a path from the risk of bankruptcy to a new sustainable growth model.”

“There is constant tension with partners and top management: everyone is strong individually, but alignment and steady progress are hard to achieve.”

What is Growth Tracking
A tracker is a growth coach who works with business owners and leadership teams using the Growth Tracking methodology — a structured set of frameworks, questions, and tools that help build strategy, identify the main constraint, formulate and test growth hypotheses, and ensure consistent execution.
The goal is not to give advice, but to facilitate disciplined progress toward measurable outcomes.
Core framework of Growth Tracking: Goals → Constraints → Hypotheses → Sprints
Define strategic and intermediate goals
Identify the single main constraint — the bottleneck blocking progress
Formulate hypotheses to overcome that constraint
Turn hypotheses into a weekly sprint with concrete, executable actions
After each week, we review facts and results, draw conclusions, update the constraint if needed — and repeat the cycle.
How the Engagement Works
Diagnostic Session (Starting Point)
A ~2-hour session where we deeply review your business:
  • your strategic and personal goals
  • the current state of the business and team
  • what has already been tried
  • where the main constraint is today — and what future constraints may stand between you and your long-term objective
Outcome: clarity on the key constraints and a concrete action plan — both for the next few weeks and for the longer term.
Weekly Traction Meetings
We meet once per week (typically ~2 hours) to:
  • review sprint results — what was done, what metrics changed, and why
  • update our understanding of the situation and the main bottleneck
  • design the next sprint — a focused set of actions aimed at removing the bottleneck.
Working with the Team and Partners
As needed, we involve:
  • joint sessions with the CEO and leadership team
  • work on delegation and stepping out of day-to-day operations
  • resolving conflicts and misalignment between partners, and improving the operating model of collaboration.
Strategic Engagement
Growth Tracking is not a one-time “quick fix,” but a process of strategic transformation.
Typical engagement ranges from several months to multiple years, depending on the scale of goals and challenges. Some clients work with me for 5–8 years, going through multiple pivots, new ventures, and deep organizational and personal transformation.
What Growth Tracking Gives You
Growth Tracking is when you come in with confusion and leave with clarity, a plan, and concrete actions. And after several cycles — with results that are not random, but repeatable.
Here’s what you gain:
  • Focus on what matters most
Not “another idea,” but disciplined work on the single main constraint that truly limits growth.
  • An external critical perspective
From the outside, it becomes clear where habit or illusion is mistaken for strategy. Sometimes one insight shifts how you see the entire business.
  • You don’t have to carry it alone
There are topics that are hard to discuss with a team, partners, investors, or family. In Growth Tracking, these can be surfaced, clarified, and turned into material for decisions.
  • Structure for thinking and strategy
Strategy stops being a presentation and becomes an operating mechanism: goal → constraint → hypotheses → sprint → result.
  • Stronger team alignment and communication
The team stops being a group around the leader and becomes a system that takes ownership and moves together.
  • Discipline and execution rhythm
Every week — a concrete result, not “almost done.” It can be uncomfortable, but far less costly than lost years.
  • Visibility into hidden constraints
We go exactly where people usually avoid looking — where the real leverage for growth lies.
  • Clarity and calm
You see what to do now, what can wait, and what should not be done at all.
Client Results
What started as a complex ad-tech product without clear product–market fit evolved into a profitable, fast-scaling business through a structured experimentation process and a strategic pivot. The company grew from a single product into a multi-product advertising network, the founder stepped out of day-to-day operations, and using the same operating model later launched UltraVC — which developed into an accelerator and venture fund.
Read case
A regional internet portal transformed into a global mobility platform through disciplined growth management, hypothesis-driven scaling, and strong execution. Over several years, the business expanded across countries, strengthened unit economics and leadership, and ultimately became a unicorn valued at over $1B. Today, inDrive is one of the world’s most downloaded ride-hailing apps, operating in dozens of markets worldwide.
Read case
After losing its core growth driver and seeing sales collapse, the company shifted from intuition and brand spending to a structured, data-driven experimentation system. Founders regained control, rebuilt operations, and implemented a pipeline of testable growth hypotheses. Sales recovered beyond pre-crisis levels, growth resumed, and the business became more resilient — replacing reliance on one tactic with a repeatable, scalable growth engine.

How to Start
Step one — Diagnostic Session
Submit a request
We schedule a convenient time and define the focus of the session
We run a ~2-hour diagnostic session: goals, current situation, main constraint, action plan
After the session, you decide whether to continue with ongoing Growth Tracking or not. There is no obligation to proceed — but usually, after the diagnostic, it becomes very clear why to move forward
